The Construction Process Improvement Playbook

Why Process Mattersโ€‹

Here's what I see when I audit contractors:

The difference isn't talent. It's process.

You can't scale chaos. And you can't improve what you don't measure.


The Process Improvement Frameworkโ€‹

Step 1: Identify Pain Pointsโ€‹

Start by listing what's broken. Be specific.

Not: "Communication is bad" Better: "PMs don't know about change orders until accounting asks"

Common pain points:

Step 2: Map the Current Processโ€‹

Before you fix it, understand it.

  • How long it takes
  • Where it breaks down

Don't assume you know. Watch people work. Ask questions.

Step 3: Identify Root Causesโ€‹

Most problems have deeper causes:

Symptom: Job costs are wrong Root cause: Time coded to wrong cost codes

Ask "why" five times to get to the root.

Step 4: Design the New Processโ€‹

Now you can fix it:

  • Eliminate unnecessary steps

  • Create clear triggers and handoffs
  • Define who owns what
  • Set time expectations
  • Build in checkpoints

Good processes have:

  • Single ownership (one person responsible)
  • Clear triggers (when does it start)
  • Defined steps (what happens)
  • Time standards (how long it should take)
  • Quality checks (how you verify)

Step 5: Document Itโ€‹

If it's not written, it doesn't exist.

Process documentation includes:

  • Purpose (why we do this)
  • Scope (when this applies)
  • Responsibilities (who does what)
  • Steps (how to do it)
  • Tools (what you use)
  • Templates (standard forms)
  • Metrics (how we measure)

Keep it simple. One page if possible.

Step 6: Train the Teamโ€‹

People can't follow what they don't understand.

Training approach:

  • Explain the why first
  • Walk through step by step
  • Let them practice
  • Answer questions
  • Provide reference materials
  • Check for understanding

Step 7: Implement and Monitorโ€‹

Roll it out and watch what happens.

Implementation tips:

  • Start with one project or team
  • Get quick wins first
  • Address resistance immediately
  • Collect feedback
  • Adjust as needed

Monitor:

  • Is it being followed?
  • Is it achieving the goal?
  • What's not working?

Here are the processes that matter most:

1. Change Order Managementโ€‹

Impact: Recovered revenue, protected margins Key elements: 48-hour pricing, written approval, immediate billing

2. Daily Reportingโ€‹

Impact: Documentation for disputes, real-time visibility Key elements: Mobile capture, required fields, photo documentation

Measuring Successโ€‹

You need to know if it's working.

Process metrics:

  • Cycle time (how long things take)

  • Output quality (is the result good)

Business metrics:

  • Job profitability
  • Cash flow timing
  • Rework costs
  • Dispute frequency
  • Schedule performance

The Technology Questionโ€‹

Technology supports process. It doesn't replace it.

Good technology helps by:

  • Enforcing required steps

  • Providing templates
  • Tracking status
  • Creating audit trails
  • Generating reports

Bad technology hurts by:

  • Adding complexity
  • Creating workarounds
  • Requiring duplicate entry
  • Being ignored

Rule: Fix the process first, then automate it.


Continuous Improvementโ€‹

Process improvement isn't a project. It's a practice.

Quarterly reviews:

  • What's working?
  • What's not?
  • What's changed?
  • What should we try?

Annual audits:

  • Are processes documented?
  • Are they being followed?
  • Are they achieving goals?
  • What's the next priority?

The Bottom Lineโ€‹

Every contractor hits a wall where talent and hustle aren't enough. That wall is usually $15-25M.

Breaking through requires systems:

  • Documented processes
  • Clear accountability
  • Consistent execution
  • Continuous improvement

It's not glamorous. It's not fun. But it's the difference between running a business and being run by one.

Start with one process. Fix it. Document it. Then do the next one.

That's how you scale.
